Succeeding with a CMMS implementation project

Moving from reactive maintenance management to a preventive and predictive maintenance approach requires implementing a CMMS (Computerized Maintenance Management System) solution that can manage and track work orders, equipment inventories, and operational processes. However, the success of such a project depends on several organizational, technical, and human factors that must be addressed from the beginning.

Here is our checklist.

Establish CMMS project governance from the start

Like any major technology initiative, the success of a CMMS project cannot be measured solely by technical considerations. Because a CMMS project impacts multiple departments, teams, and facilities, the first step is to appoint a dedicated project manager.

This person should build a team made up of representatives from the different departments involved (IT, technical services, operations teams, procurement, etc.) and work closely with end users to understand their challenges, requirements, and operational realities.

A project charter — a formal document defining the project scope, objectives, and deliverables — should be created to clearly establish the boundaries of the initiative: which parts of the organization will benefit from the CMMS solution? Will the deployment involve a single department, multiple departments, or multiple sites?

The latter scenario is common in multi-site organizations such as CISSS and CIUSSS networks, consolidated municipalities, and school service centers — where challenges are greater, but so are the potential benefits. It is important to assess complexity early and consider a phased deployment or site-specific approach when appropriate.

Anticipate change management challenges

Major digital transformation projects often generate both enthusiasm and concerns among users, particularly regarding how their roles may evolve. It is therefore essential to anticipate resistance to change by clearly communicating project objectives and expected benefits. Everyone needs to understand how the CMMS solution will concretely support their daily work.

Four main user profiles should be considered from the beginning of the project:

  • Requesters, who initiate maintenance requests. A CMMS allows them to submit requests, provide detailed information, and track progress.
  • Field technicians, who perform maintenance activities and can use CMMS capabilities to improve daily efficiency through access to reference documents, equipment history, work procedures, quality processes, and more.
  • Managers, who use the CMMS to oversee operations, ensure service levels are being met, and take corrective action when needed.
  • Contractors and external workers, who are increasingly involved in facility maintenance — especially in municipalities, CIUSSS organizations, and the public sector. They need the ability to view and complete work orders from any device without requiring access to the entire solution.

By clearly communicating expected benefits and supporting users as they build confidence with the solution, organizations can strengthen adoption. A training plan, combined with the appointment of CMMS champions within teams, helps ensure effective change management.

Define functional requirements and business needs

A planning phase is essential to create a shared reference point for accurately capturing the needs of end users.

Users should be directly involved in this step, which will result in a requirements document covering solution capabilities, applicable industry standards (ITIL®, compliance requirements, etc.), and existing or future processes.

This phase helps define:

  • Task assignment methods across different teams
  • Approval workflows, particularly for preventive and corrective maintenance activities
  • Equipment, tools, and spare parts requirements
  • Key performance indicators to track — MTTR, MTBF, equipment availability rates, preventive vs. corrective maintenance ratio
  • Expected functionality for field technicians
  • Asset structure and equipment classification
  • User profiles (requesters, technicians, managers, contractors)

Modern CMMS solutions now allow organizations to configure these elements without coding, significantly accelerating the design phase. Leading solutions also provide industry-specific preconfigured models — for municipalities, healthcare, education, and the public sector — that already reflect processes and asset structures aligned with your operational reality. You no longer start with a blank page.

Prepare your data migration strategy

Data quality is another critical factor that should not be overlooked in a CMMS project. As with any technology initiative, the quality of outputs depends directly on the quality of the data going in.

After identifying the data to be migrated (from spreadsheets or existing databases), organizations must validate its quality by ensuring information is current, accurate, and free of duplication. They must also define the processes that will be used to import the data into the new solution.

Today, this phase can be significantly accelerated: leading CMMS solutions include AI assistants capable of analyzing Excel inventories, identifying duplicates, suggesting groupings, and recommending consistent naming conventions before data migration begins.

Some information may also come from other systems through integrations and data exchanges. For example, user information may come from the HR management system (HRIS), while financial data may come from the organization’s accounting platform.

Data migration also includes the configuration management database (CMDB), which tracks all components within the asset environment. This is an opportunity to define naming conventions and coding standards that will ensure equipment is properly identified.

In healthcare, this often involves adopting the APIBQ (Association des physiciens et ingénieurs biomédicaux du Québec) nomenclature for biomedical equipment. In the municipal sector, it may involve harmonizing asset codes inherited from multiple merged municipalities that have historically maintained separate systems.

This work requires effort, but it also represents a unique opportunity to organize and modernize an often-overlooked information asset.

Prioritize a phased deployment instead of a big-bang approach

A CMMS project is rarely deployed across an entire organization all at once. A phased rollout with one or more pilot groups is often the best approach. This allows organizations to test and validate processes before expanding them to all relevant teams.

Feedback from pilot groups is also an excellent way to prepare and reassure future users that the new CMMS solution will effectively meet their needs. Organizations can use lessons learned from these early deployments to improve training for future users.

By taking this approach, organizations not only achieve operational and financial benefits faster, but also ensure that end users fully adopt the CMMS solution over the long term.
